Japanese companies navigate human-AI roles and transformation

Recent developments in Japan highlight diverse approaches to integrating artificial intelligence within corporate structures. An internet survey conducted by Change Holdings, in collaboration with Change Co., Ltd. and e-Guardian Co., Ltd., surveyed 1,104 employees and executives regarding the division of labor between humans and AI.

The survey revealed that 61.2% of respondents believe humans should remain the primary drivers for tasks such as problem identification, data analysis, minute-taking, and final decision-making. Only 38.8% felt that AI should take the lead in these processes, indicating that while AI adoption is increasing, human oversight remains the preferred standard.

In a separate strategic move, Shiseido Japan is implementing a company-wide AI transformation (AIX) focused on a “sandwich-style” promotion model. Rather than relying solely on top-down or bottom-up approaches, the company utilizes 130 ambassadors to drive adoption. Shiseido’s strategy emphasizes an emotional and creative integration of technology—described as a “right-brain” approach—to ensure AI tools like Gemini are embraced by employees to improve productivity and value creation amidst a changing domestic market.
