Microsoft explores AI integration and organizational knowledge

Microsoft’s ‘Becoming a Frontier Firm’ playbook, based on over 100 internal AI transformation efforts, outlines a shift toward organizations built around on-demand intelligence and hybrid teams of people and AI agents. The model suggests a move beyond simple tool usage toward redesigning roles and organizational operations.

A key challenge identified is the integration of tacit knowledge—such as judgment, instinct, and institutional memory—into AI systems. While explicit knowledge is recorded in databases, tacit knowledge often remains unwritten. As companies teach AI to absorb this specialized expertise, human value is expected to evolve toward tasks involving recognition, decision-making, and creation that systems have yet to master.

In related technical applications, AI agents are being utilized for black-box testing. By providing models with business rules rather than access to application code, agents can test system behavior against specifications from an external perspective. This method aims to prevent agents from simply confirming existing code logic and instead identifies where applications fail to meet actual business requirements.
