NatWest reduces campaign turnaround from 100 days to one using agentic AI

The British bank NatWest has significantly transformed its operational processes through the implementation of agentic AI. Previously, converting customer insights into concrete marketing campaigns required between 60 and 100 days and involved approximately 40 full-time employees across more than ten team handoffs.

By rebuilding processes around agentic AI, the bank reduced the turnaround time to just one day. The workforce required for this specific process dropped to four or five full-time employees with zero handoffs. This shift represents a move beyond first-generation generative AI, where tools merely assisted human tasks, toward an AI-native model where intelligent agents manage entire workflows across functions, data, and systems.

Consultancy firm Bain suggests that achieving 80-90 percent autonomous process execution is a realistic goal for selected banking sectors. An AI-native approach could potentially lead to ten times higher productivity, 90 percent faster time-to-market, and a 10 percentage point improvement in the cost/income ratio. In this model, human roles shift toward judgment, exceptions, control, and decision-making.
