AI token consumption and the rising cost of agentic tasks
Overview
The adoption of generative AI and autonomous agents in development and corporate workflows has led to significant, unexpected financial costs driven by inefficient token consumption. As companies transition from per-seat licensing to token-based consumption, the risk of budget overruns has intensified. Technical errors, such as infinite loops caused by autonomous agents, have resulted in massive expenditures. Agorum® Software GmbH reported an image tagging process that ran in a loop for a full day, costing 1,400 euros instead of 80 euros. Large-scale examples include an Amazon project exceeding its budget by 860 percent and Uber exhausting its 2026 AI budget within four months.
Research into AI-assisted development highlights that model selection can impact costs unexpectedly. A study by the Fiddler research team found that Anthropic’s Claude Haiku could be 8.4 to 14.1 times more expensive than Claude Sonnet for specific Python bug-fixing tasks. This was due to Haiku generating excessively long responses, including hypothetical execution results, which increased both output costs and the cost of re-processing long conversation histories.
While the cost for models matching GPT-3.5 capabilities fell by over 280x between 2022 and 2024, a “flagship premium” has emerged. Analysis of 66 models released between April 2024 and September 2026 shows that output token prices for top-tier flagship models rose 6.25x. Consequently, total invoices are increasingly driven by prompt architecture, larger prompts, and multi-step agents rather than simple unit prices. To mitigate these risks, experts suggest a shift toward “token management” and finding an “efficient frontier” that balances quality and reliability against cost.
